A new subscriber is more engaged in their first 48 hours than they will ever be again. They just opted in, they are curious about your brand, and their inbox has not yet learned to ignore you. Your welcome series is the one flow built entirely around that window, which is why it is usually the highest-converting flow in the entire account.

Most welcome series waste that window on a single generic email. Here is the structure that uses it properly.

Email 1: send immediately

Confirm the signup, deliver the incentive if you offered one, and introduce the brand in a sentence or two. This is not the place for your full origin story. It is the place to make the subscriber feel like signing up was the right call, and to give them a reason to open email 2.

Email 2: send 1 to 2 days later

This is where the brand story or product philosophy actually belongs. What problem does the product solve, why does it exist, what makes it different from the alternative they were probably already using. Social proof works well here: reviews, press mentions, or a customer photo.

Email 3: send 3 to 4 days later

Reintroduce the incentive with a light sense of urgency if you offered one. If you did not offer a discount, this is a good place for a bestsellers roundup or a simple 'shop by category' email for subscribers who have not converted yet.

Emails 4 and 5: send over the following week

Optional but valuable. Use these to answer common objections (shipping, returns, sizing, ingredients), share user-generated content, or highlight a specific bestseller in more depth. By this point you are no longer working with peak engagement, so keep these tightly focused rather than repeating what you already said.

The setup mistakes that quietly kill performance

The blueprint above only works if the flow is actually configured correctly. Check these:

  • Existing customers are excluded from the welcome flow so they do not get a 'welcome' email after their third order
  • The flow trigger is 'Subscribed to List,' not something looser that lets duplicate entries through
  • Email 1 sends immediately, not hours later once initial interest has cooled
  • Every email links somewhere specific, not just to the homepage
